Shipping from Japan: EMS vs Couriers, Customs, and What Factory Quotes Mean

Logistics is the part of Japan sourcing that worries founders most — and the part that turns out to be simplest once you know the pattern. Here's the complete picture.

Carrier choice by order size

Rule of thumb: under ~10kg, use EMS or a courier. Once your production order fills multiple cartons, get a forwarder quote.

Decoding factory quotes: EXW and FOB

Japanese factories usually quote EXW (ex-works: price at the factory door) or FOB Japan (loaded for export). Both mean international shipping is your side to arrange — either you nominate a courier/forwarder, or you ask the factory to ship via EMS/DHL and add the actual cost. Neither is a problem; it's just the standard division of labor.

Duties: decide who pays before you ship

• DAP (delivered at place): seller pays freight, buyer pays import duties — the small-shipment default worldwide
• DDP (delivered duty paid): seller covers duties too. Great buyer experience, more paperwork and courier advance fees
• Many countries have de-minimis thresholds under which no duty applies to small shipments — check your country's rules for samples

The two documents that matter

1. Commercial invoice — what, how many, and the true price. Customs works from this document. Never undervalue: it's illegal and the savings never justify the risk
2. Packing list — carton-by-carton contents and weights. Keep quantities identical to the invoice; mismatches are the #1 cause of customs delays
